01 · The customer

A DTC darling hitting the ceiling of its own audience.

The brand had everything working on its own site: strong repeat rates, a devoted following, and a catalog of over 1,200 SKUs across shades and sizes. But customer acquisition costs kept climbing, and growth had flattened.

Meanwhile, its category was moving. Beauty discovery had shifted to marketplace search and social commerce — and the brand had no presence on either.

02 · The challenge

Beauty channels demand rich, precise content — at shade-level detail.

Beauty listings are unforgiving: ingredient lists, claims compliance, shade swatches, and video for TikTok Shop. Every channel wanted the same catalog expressed differently, and shade-level variations multiplied every requirement by hundreds.

The two-person e-commerce team was already at capacity running the DTC site. Managing three more channels by hand — each with its own portal, spec, and rejection queue — wasn’t an option.

03 · The work

One catalog, three channel-perfect expressions.

Acenda connected the brand’s Shopify catalog and restructured it for each channel: shade variations normalized, ingredient and compliance fields mapped, imagery and video routed to the channels that use them.

Inventory syncs from the brand’s 3PL through Acenda to every channel, with safety stock protecting the DTC site during launches and restocks. Orders flow back into the existing fulfillment workflow untouched.

04 · The results

Marketplace revenue that didn’t cannibalize DTC.

Ulta Beauty went live in three weeks, with TikTok Shop and Amazon following the same quarter. New-to-brand customers now discover the products on marketplaces and cross into the DTC ecosystem.

The e-commerce team still spends its time on brand and product — Acenda handles the channel operations. Marketplace revenue is layered on top of a DTC business that kept growing.
